He knows it leaned reactive, he just cannot put a number on it, and what you cannot put a number on, you cannot improve.

Corrective maintenance hours puts the number on it. Where the cost version weighs reactive work in dollars, this one weighs it in the thing you actually run short of: your people's time.

What it actually measures

Corrective maintenance hours is the percentage of your total maintenance labour hours spent restoring equipment to working order, either after a failure or when one is about to happen. It counts all internal and contract hours on corrective work orders, including the repair hours that come out of problems spotted during preventive or predictive inspections.

How to work it out

Corrective maintenance hours = (Corrective hours × 100) / Total maintenance labour hours

In a month a plant logs 2,400 straight-time hours, 384 of overtime and 480 from contractors, a total of 3,264, of which 1,832 went on corrective work.

Corrective maintenance hours = (1,832 × 100) / 3,264 = 56.1%

More than half the team's effort was reactive. The cleanest way to judge whether that is healthy is to look at the sharp end of it: in a well-run programme, genuine emergency work, the unplanned post-failure scramble, sits under about 5% of total hours, with most corrective work instead coming from issues caught early during inspections. Step back and the same idea reappears as the proactive share of all work, where the best operations are commonly put somewhere around 80% planned, with the more conservative guides settling nearer 75 to 80.

It is worth drawing one distinction here. Not all run-to-failure is reactive in the bad sense. Choosing to let a cheap, low-consequence item run until it fails can be a perfectly sound, deliberate decision, documented and costed. The reactivity this metric should worry you about is the other kind: the failures you did not choose and were not ready for.

Why more PM is not the cure

Here is the trap that catches plants trying to escape reaction. Faced with a high corrective figure, the obvious move is to pile on more preventive maintenance, and it can backfire spectacularly. One operation that increased its time-based PM without adding predictive and proactive methods watched its reactive work go up, not down, because intrusive maintenance introduces its own failures. Every time you open a healthy machine, you risk leaving it slightly worse than you found it. The route out of firefighting is rarely more calendar-based PM; it is condition-based monitoring that catches real problems early, plus the defect-elimination work that stops them recurring. Cost shows the weight of reactive work on the budget; these hours show its weight on your crew, and a workforce stuck at half its time reactive simply has no room left to do the proactive work that would end the cycle.

What good looks like

Aim to drive emergency, post-failure work below roughly 5% of total hours, and to lift planned, proactive work toward 80% or so overall. The exact split matters less than the direction: every hour you move from reaction to plan is an hour that stops costing overtime and starts buying reliability.

Where it can mislead you

  • A high share is a symptom of a reactive culture and weak reliability, but judge it on the trend, not a single noisy month.
  • Repair hours that come from a predictive or PM finding belong here, in corrective, even though the finding itself was proactive. That is intentional; just stay consistent.
  • The number is only as good as your work-order classification. If work types are logged loosely, or breakdowns get quietly relabelled to flatter the figure, it is fiction.
  • If operators do maintenance, include their hours in both the top and bottom of the fraction, or the ratio quietly drifts.

A crew that is always flat out is not necessarily a productive crew; it may simply be a crew trapped in reaction. Corrective maintenance hours turns that vague Friday-afternoon exhaustion into a measured share you can watch shrink, and shrinking it the right way, with monitoring and defect elimination rather than ever more intrusive PM, is very nearly the definition of getting maintenance under control.
