Maintenance training cost: the easiest budget line to cut, and the most expensive

Budget season arrives and the training line gets squeezed. It always feels like the safe cut. The equipment is still running, nothing has broken yet, and the number sits quietly in a spreadsheet with no obvious consequence attached to shrinking it.

Two years later, a pattern of avoidable failures and inconsistent workmanship has built up, and the cost of putting it right dwarfs every dollar that was saved. The trouble is that nobody ever connected the two, because the investment was never measured in the first place. As the old line goes, if you think training is expensive, try ignorance.

What it actually measures

Maintenance training cost is your total annual spend on formal training for internal maintenance staff, divided by the number of those employees. It can also be read as a share of your total internal maintenance labour cost.

"Total" means total: the wages people earn while they are in training, plus travel, materials, registration and instructor fees. It counts any training that is formal and documented and tests whether people actually learned something, from safety and lubrication through to reliability techniques, planning and equipment-specific courses.

How to work it out

Training cost per employee = Total maintenance training cost ($) / Number of maintenance employees

A department of 22 people spends $35,400 on course fees over the year, with another $77,358 in wages for the hours spent training, against a total maintenance labour cost of $1,162,000.

Both numbers now have a home in the budget conversation, and both can be trended year on year instead of being argued from memory.

What good looks like (and which base you mean)

This is a metric where you have to say which yardstick you are using, because several are in circulation and they do not agree. Measured per employee, a broadly cited band runs from around $600 to $2,000 a year. Measured against total payroll, it tends to sit between roughly 1.65 and 4.4 per cent. You will also hear it framed as about 5 per cent of the training budget, or as 6 per cent of the maintenance labour budget, which are different denominators again. None of these is wrong, but they are not interchangeable, so state plainly which one you mean before anyone compares figures.

Two cautions sit inside the headline. The first is that a team closing a real skills gap should expect to spend well above the steady-state band for a year or two, then settle back; the benchmark is a guide, not a ceiling. The second is the mix: in many operations only about a fifth of training spend is genuinely technical, which is nowhere near enough to keep craft skills current, and technical training must never be quietly sacrificed to make room for compliance or soft-skills courses.

Why it is the wrong line to cut

The instinct to trim training first is almost universal and almost always short-sighted, because the damage is invisible for a year and expensive forever after. The wider evidence on blunt cost-cutting is sobering: studies of workforce reductions have found costs rising rather than falling, the wrong people leaving, morale collapsing, and no reliable gain in productivity, with a striking share of aggressively "downsized" firms worse off a few years later. Training sits in the same trap, only quieter.

It helps to see people the way the accounts refuse to. A plant will happily capitalise a hundred-million-dollar machine and depreciate it over decades, while the cost of building a skilled technician, who only appreciates with time, is expensed and forgotten, even though it can take tens of thousands of dollars to bring a single hire to full productivity. The payback is just as real for being unglamorous: operations run by untrained people have been found to carry materially higher maintenance costs, and a serious training push has cut those costs by a fifth. Training is not a perk you grant in good years; it is basic maintenance of your workforce.

Where it can mislead you

  • Count everything, not just course fees. Wages during training, travel, materials and instructor costs are all part of the real investment, and leaving them out flatters the number while hiding what you actually spend.
  • Dollars do not travel well. Exchange rates make cross-border comparison meaningless, so pair this with training hours per employee whenever you compare sites in different countries.
  • Watch the mix, deliberately. Safety and soft-skills training matter, but they must not crowd out the technical training that keeps the plant running, so track the technical share on its own.
  • Keep it to formal, documented, tested training. On-the-job coaching is valuable, but it is a different thing and does not belong in this figure.

Skills go stale faster than most managers think, with a large share of today's technical know-how obsolete within a few years. Measuring training cost per employee turns a line that feels discretionary into an investment you can benchmark, defend, and protect when the squeeze comes round again, which, sooner or later, it always does.
