Proactive work: the clearest sign your prevention programme is real

By the end of the year the first plant has had fewer breakdowns, lower repair costs, and a maintenance team that actually finished what it set out to do. The difference was not talent or budget. It was what share of each day went on working ahead of failures rather than behind them, and proactive work is how you measure it.

What it actually measures

Proactive work is the percentage of your total maintenance labour hours spent on preventive maintenance, predictive maintenance, and the corrective work those activities uncover before a failure happens. That last part matters and is easy to miss: when a vibration survey catches a worn bearing and a job is raised to replace it before it lets go, those repair hours count as proactive, because an inspection drove them, not a breakdown. It is the mirror image of reactive work, and between them the two should account for the overwhelming majority of your hours.

How to work it out

Proactive work (%) = (PM hours + PdM hours + corrective hours from PM and PdM) / Total maintenance labour hours × 100

Last month, of 1,000 hours, the team spent 150 on preventive routes, 100 on predictive inspections, and 400 on corrective jobs found through them.

Proactive work = (150 + 100 + 400) / 1,000 × 100 = 65%

Sixty-five per cent is a respectable position, but the bar for best-in-class is higher. Closing the gap means widening PM and PdM coverage, or making sure the repairs those inspections raise actually get done rather than quietly deferred until the part fails anyway.

Why it matters so much

A high proactive share sitting alongside a low breakdown rate is about the clearest evidence there is that a maintenance strategy is genuinely working: you are finding and fixing problems early, when they are small, cheap and quiet, instead of expensively and in the dark. Proactive work is in that sense the positive twin of reactive work, the same balance seen from the other side, and every hour that shifts from one column to the other is an hour that stops costing overtime and starts buying reliability. It is also the number that holds your PM and PdM programmes accountable: a plant can own all the right routes and procedures and still do almost none of them, and this is the figure that exposes the difference between a programme designed and a programme delivered.

What the leaders do differently

The gap between an ordinary plant and a best-practice one is starker than most people expect. A typical organisation plans perhaps thirty per cent of its work in advance; a best-practice organisation plans around ninety, which is to say it works proactively roughly three times as often. That is not a marginal difference in habit, it is a different way of running a plant, and it shows up directly in uptime, in cost, and in the simple daily experience of a crew that gets to finish what it starts rather than being torn off one job for the next.

What good looks like

Best-in-class is greater than 80%, and the strongest guidance pushes the bar to 85% or more. But the number means little on its own, and this is the single most important caveat to carry: a proactive share that climbs while breakdowns stay flat is not success, it is a warning. It usually means the preventive tasks are aimed at the wrong failure modes, busily servicing things that were never going to fail while the real failures keep arriving on schedule. Proactive effort is only ever worth what it prevents, so the figure has to be read next to your breakdown and reliability numbers, never in isolation.

Where it can mislead you

  • Corrective work counts as proactive only when it was genuinely driven by an inspection finding, not when it happens to be booked under a preventive work-order type. Tagging ordinary repairs as proactive flatters the number and fools no one for long.
  • A proactive percentage that rises while breakdowns stay flat is the classic false positive. Always read it against the failure rate.
  • Keep operator maintenance hours consistent in both the top and bottom of the fraction, or the ratio drifts on its own.
  • High proactive work with stubbornly low reliability can also signal over-maintenance: too much intrusive PM, opening healthy machines and seeding the very faults you meant to prevent.

Proactive work is the clearest single measure of whether your prevention programme is being lived or merely talked about. Intentions are easy and universal; every plant means to get ahead of its failures. This is the number that shows whether that intention is reaching the floor, week after week, or quietly evaporating somewhere on the way.
